As part of the Lean Green Belt training, you will learn to apply the DMAIC methodology:
1 – Define: In this phase, you will learn how to clearly define a problem and determine its improvement potential. Topics covered include project selection, understanding the voice of the customer, leading brown paper exercises, tollgates, SIPOC diagrams (Supplier, Input, Process, Output, Customer), creating storyboards, developing project charters, and facilitating team building. These skills will help you clarify the scope and objectives of your project and ensure the necessary input and engagement from all relevant stakeholders.
2 – Measure: In the measurement phase, you will learn how to visualise and describe process flows, as well as how to create and analyse value streams. Topics covered include Value Stream Mapping, Swimlane diagrams, MIFA (Material and Information Flow Analysis), UDMO (Universal Diagram of Manufacturing Operations), creating a measurement plan, and identifying the eight types of waste in Lean. These skills will help you to understand and measure the current state of your processes and identify areas for improvement.
3 – Analyse: In this phase, you will learn how to analyse a process, measure its effectiveness, and identify the root cause(s) of a given problem. You will work with topics such as Lean measurements, Run Chart, Histogram, Control Chart, brainstorming, Ishikawa diagrams (also known as fishbone diagrams), workshopping, Pareto Chart, and the “5 Times Why” technique. With these tools, you can delve deeper into your processes to identify and understand the underlying causes of a particular problem.
4 – Improve: In the improvement phase, you will learn how to actively involve your team in implementing improvements. Topics in this phase include organising weekly and daily stand-up meetings, setting up improvement boards, and conducting process simulations. You will also learn how to encourage team members to generate ideas for potential solutions and how to select the best solution. The topics you will apply in this phase include Kaizen (continuous improvement), Kaikaku (radical change), Training Within Industry (TWI), Flow, Pull, Single Minute Exchange of Die (SMED), Kanban, Just in Time (JIT) production, and identifying TIMWOODS (the eight wastes).
5 – Control: Achieving results is one thing, but maintaining those results is another challenge. In the control phase, you will work with topics such as establishing procedures, Failure Mode and Effects Analysis (FMEA), defining roles and responsibilities using a RACI diagram (Responsible, Accountable, Consulted, Informed), using the 8D method for problem-solving, conducting audits, and implementing visual management. These techniques and tools will help you sustain the improvements you have implemented and ensure continuous improvement.
As well as learning practical tools and techniques, the training will also equip you with so-called softer skills, such as change management and understanding team dynamics. These aspects are just as important for the success of your improvement projects as the technical capabilities. You will learn how to promote a culture of continuous improvement within your organisation.
