WURM Analysis

Introduction: WURM

WURM, short for Work Unit Routing Matrix, is a Lean analysis tool used to identify which processes should be prioritised for improvement. It focuses on waste, lead times, and efficiency by mapping how work units flow across departments or functions.

Background

The WURM method originated as a practical way to decide where to apply detailed Lean tools, such as Value Stream Mapping. Instead of analysing every process, WURM helps organisations focus on the most promising candidates for optimisation, ensuring resources are used effectively and improvements generate the greatest impact.

Key Elements/Features

A WURM analysis considers two main criteria:

  • Impact on the department – Processes with significant effects on throughput, service levels, or costs should be prioritised.
  • Commonality with other processes – Processes that share steps across workflows can deliver broader benefits when improved.

The matrix itself visually represents how work units route through multiple departments, highlighting overlaps and inefficiencies.

Applications/Examples

WURM analysis is applied in both manufacturing and services. For example:

  • In a bank, analysing how customer applications move through departments helps identify delays.
  • In a hospital, mapping patient records across units highlights redundant steps.
  • In manufacturing, examining material routing pinpoints bottlenecks that slow production.

The results guide teams towards selecting the most impactful process for deeper Lean analysis, such as Value Stream Mapping or Kaizen events.

Relevance/Impact

WURM analysis prevents wasted effort on low-value improvements. By focusing on high-impact and widely shared processes, organisations can achieve faster results, reduce lead times, and create efficiencies that benefit multiple workflows simultaneously. It serves as a foundation for prioritising Lean projects and driving continuous improvement.
