Nemawashi

Introduction: Nemawashi

Nemawashi is a Japanese term that literally means “preparing the roots”. In Lean and the Toyota Production System (TPS), it refers to the informal process of building alignment and consensus before making a formal decision. By involving stakeholders early, nemawashi reduces resistance, fosters trust, and ensures smoother implementation of change.

Background

The concept originates in gardening, where nemawashi describes preparing a tree’s roots before transplanting it, ensuring strong growth after relocation. In business, the term is applied to preparing the ground for organisational change by engaging people in advance, gathering input, and creating a sense of shared ownership.

Key Elements/Features

  • Origin: From horticulture, symbolising preparation for sustainable growth.
  • Meaning in business: Laying groundwork for change by consulting stakeholders informally before formal action.
  • Purpose:
    • Avoid resistance when implementing decisions.
    • Ensure that all voices are heard and respected.
    • Improve decision quality with diverse perspectives.
    • Build ownership and commitment among those affected.

How It Works

  1. Identify stakeholders who will be impacted.
  2. Hold informal discussions to explain the idea and collect feedback.
  3. Incorporate feedback into the proposal.
  4. Build consensus so that formal approval becomes a confirmation rather than a debate.

Applications/Examples

Nemawashi is widely used in Lean environments and beyond:

  • Lean projects: Preparing teams for process improvements.
  • Hoshin Kanri (strategy deployment): Aligning leaders and departments around shared goals.
  • Daily management: Introducing new standards or practices smoothly.
  • Cross-functional projects: Securing buy-in from multiple departments.

Example: A manager planning to introduce a digital reporting tool first discusses the idea with team leaders, listens to concerns, and adapts the plan. By the time of formal rollout, the team is already aligned and supportive.

Relevance/Impact

Nemawashi helps organisations implement decisions more smoothly by:

  • Reducing resistance to change.
  • Strengthening trust and collaboration.
  • Improving decision quality.
  • Accelerating implementation through early consensus.

By preparing people as carefully as processes, nemawashi reflects a culture of respect, inclusion, and sustainable change.
