Job Relations (JR)

Introduction: JR

Job Relations is a core module of Training Within Industry. It helps supervisors build strong working relationships with their people. JR teaches a simple method to handle problems with fairness and respect. The goal is stable teams, fewer conflicts, and better performance.

Background

TWI was developed in the United States during the 1940s to prepare new supervisors for wartime production. The Job Relations module taught leaders how to lead people, not just manage tasks. After the war these ideas spread to Japan and helped shape the Toyota Production System. Today JR supports Lean by creating trust, clear communication, and consistent behaviour.

Key Elements / Features

  • Foundations of good relations. Treat each person as an individual. Give credit when due. Tell people in advance about changes. Make best use of each person’s ability.
  • The JR four step method.
    1. Get the facts. Talk with the people involved. Check records and standards.
    2. Weigh and decide. Fit the facts together. Consider aims and policies. Decide a fair action.
    3. Take action. Explain what you will do and why. Act promptly.
    4. Check results. Did it work. Watch for side effects. Adjust if needed.
  • Focus on causes. Separate symptoms from root causes such as unclear standards, training gaps, or conflicting priorities.
  • Consistency and fairness. Apply rules the same way to everyone. Document decisions and follow up.
  • Link to standard work. Many people issues come from weak methods. Fix both the relation and the process.

Applications / Examples

  • Resolving conflicts between shifts or teams.
  • Handling attendance or performance issues with dignity.
  • Communicating changes to standards or schedules.
  • Coaching a new team member who is struggling.

Relevance / Impact

Job Relations reduces friction and errors. Teams feel respected and informed. Supervisors gain a repeatable way to solve people problems. This supports stable operations and continuous improvement.
